The situation

Nobody could say what the business had earned.

The business ran on three systems that did not agree with each other, so a simple question, how much did we actually earn, had three different answers and no confident one. Worse, the rule for resolving the disagreement lived entirely in one person’s head, which meant the business could not close its own books without him.

What we did

We made the numbers agree, then made sure they would keep agreeing without one person holding it together.

  • Built one source of truth the three systems reconciled into, so there was a single, defensible answer to what had been earned.
  • Reconciled years of revenue history to the cent, rather than drawing a line and starting fresh.
  • Took the decision rule out of one man’s head and turned it into a documented system the whole team could run.

The result

A six-figure gap, closed and systemized.

The reconciliation surfaced a six-figure gap between what the business was billing and what its own numbers said it should be. That got closed. And because the decision rule is now a system rather than a person, the business can answer what it earned on its own, every time.
