Before you say you have tried this
You wrote the SOP. Nobody read it.
That is not a discipline problem.
It was written by the person who already knows how to do the job. So it skips the four steps that are obvious to them and invisible to everyone else. A competent stranger still cannot run it.
Then you hired someone to own it, and they inherited a document that did not work and no authority to change how the work was done.
This is different for one reason. We are not the expert. We are the competent stranger, writing down what we had to be told.

01 YOU RECORD
Thirty minutes, doing real work
Use your computer’s built-in recorder. Real task, real data, on a real day. Do not tidy up first. The messy version is the one we need.
02 YOU SEND IT
One file, one link
Upload it to the folder we set up for you. That is the entire handoff.
03 WE WRITE IT
Five business days
We may email two or three questions. That usually means the recording was good and we found a decision worth pinning down.
04 YOU CHECK IT
Two rounds of revisions
Tell us what is wrong and we fix it. Then hand the document to someone who has never done the job and watch them run it.

Our opinion on whether it is the right way to work.
We write down what you do. We do not redesign it, and we do not hand back a list of improvements you did not ask for.
That is deliberate. Getting it out of your head is the first job and it stands on its own. If the document makes it obvious the process needs fixing, that is a better conversation to have with the document in front of you.

- We bill half up front and half on delivery, so a bad first attempt does not cost you a document you cannot use.
- If we cannot work from what you sent, we tell you and walk you through a second recording at no charge.
- Two rounds of revisions are included.
- Five business days per SOP. A pack arrives as a steady stream, not all at once at the end.
- We delete your recording thirty days after you accept the document, and sooner if you ask.

What do I record with?
Whatever you already have. On a Mac press Cmd+Shift+5 and set your microphone in Options, because it is off by default. On Windows 11 open the Snipping Tool and switch it to Record. Both are free, already installed and have no time limit.
What if the task takes longer than thirty minutes?
Thirty minutes is a cap rather than a target. If a task genuinely runs longer, split it into two recordings and tell us where the seam is.
What if I am not the person who does the work?
Then you are not the person who should record it. The value is in the reasoning of whoever actually does the job, including the parts they have stopped noticing.
How fast do I need to reply to your questions?
One business day, on questions and on revision feedback. Five days only works because we both move fast, and if we are waiting on you the clock pauses. That is the difference between a five-day promise and an optimistic one.
What happens to the recording?
It goes into a private folder only your KPI team can see. We use it to write your document and nothing else, and we delete it thirty days after you accept the document. If the task shows customer names or card numbers, tell us and we will work with whatever you are comfortable sending.
Can you fix the process while you are in there?
Not as part of this. Documenting what you do and redesigning how you do it are different jobs, and mixing them is how a two-week project becomes a five-month one. Once the document exists, the conversation about improving it gets much easier.
